大投资和成本压力，但是长期来讲他们能建立自己的know-how，保持屹立不倒的优势，
如果你过于依赖supplier，时间久了supplier本身就可能来跟你竞争（samsung vs
apple），另外supplier学会know-how以后也会开始给竞争对手供货。重资本和零资本
管理都不是绝对的，各有优劣，但作为一个初创企业能成功运营重资本，这个管理能力
太让人佩服了。 |

你这么想：自己经营自己的工厂，不就等于把supplier买下来么？还省了supplier的一
部分利润。但从管理角度讲这样不利于集中精力管理最value-adding activities，另
外也不利于outsourcing利用中国的廉价劳力。所以从上世纪八九十年代，轻资产开始
流行。但近些年美国企业发现自己已经丢失了know-how，不得不依赖supplier了，同时
中国成本也在上升，所以reshoring开始流行，大家又在谈vertical integration。总
之两者各有优劣，管理学界一直摇来摆去，但是自己管理自己生产更为困难是绝对的事

来run这些units和retail branch，先看看成本再说。
另外你要搞清楚，utility要从supplier那里买电买fuel。如果一个公司快Chapter 11
了，是没有supplier愿意跟他做transaction的。在山火刚发生的时候，股票闪崩了一
回，当时很多的supplier立马freeze credit with PG&E, 所以才有后来的PUC出来喊话。
这个PG&E的case，根源在于Utility是一个regulated business. 加州的法律给utility
增加了很多的burden。看好这会是一次有意思的政治博弈。
另外，官司缠身的公司，价格低到一定程度，机会就出来了。看你自己怎么理解这个

烂，据说懂process的都走了。过去基本每1-2年都出巨大质量问题，每次都闹到总部vp
级别，号称要全面优化process,严把质量关，结果每次都是找supplier帮忙在process
里作个临时patch了事。patch次数多了，process总体非常不稳定，工厂里也不确定是
否按照documented process做，也不care，只要被检查的样品过关就行。我是搞
materials的工程师，离process, supplier最近，干了几年了。这是背景。
最近部门换了几个vp，因为这事情又high起来了，要全面优化process，同时尝试新
process,但坚持不给工厂找个新的process engineer，说让总部的工程部support。我
基本上是跑不了的。问题是10年前据说为了2cents saving换了这个cheap的涂料
supplier，再加上后来patch来patch去把原来的process改的面目全非，现在是积重难

diversity program的资料，我研究了不少相关信息。
你可以通过www.sba.gov的连接找到regional agency进行certification.注册要完成一
些列的手续，有一定的费用，当然好处是增加exposure。其实self-certified也是可以
的，只是你公司做宣传的时候要和客户说明。
Small Business之下还有各类更细的分项，比如Small Minority Owned business,
Women owned business,etc.注重supplier diversity的公司，对于各个分项的
diversity supplier spend都有一定的指标。 |

在公司里面，综合水平最高的还是做product development的，而中国同胞基本上都在R
&D部门扎堆，很多工作给一台计算机就可以搞定，一天说不了几句英语。
而做product development的，明显老中就少了很多，通常都是老美。这类工作需要跟
不同部门打交道，包括本部门的同事、上下级，R&D部门，和遍布世界各地的supplier
和customer。老美很幽默，沟通、交流能力非常强，很多事情，在说说笑笑中，就搞定
了。而老中语言不好，社交能力也有限，吭哧半天都还说不清楚,又缺乏幽默感，人觉
得跟你一起工作很累，很boring，导致customer或supplier在跟老中配合过程中不大给
力，老美跟supplier一句话就能搞定的事，老中需要几天甚至一个星期才能搞定。
所以，老中大部分都从事R&D的simulation或者analysis工作，因为不需要跟人打交道
，给一台计算机，就搞定了。
但从事新产品设计、开发、qualification，直接决定公司市场份额，这其实才是最重
要、最锻炼人的。 |

2015 GTI MK7，几轮互相竞价以后最后拿到$2400 off MSRP + $500 supplier
discount。这价格不是最低的，最低价的dealer给了$2800 off但没有合适的配置。
顺便提一下vw supplier discount，这个理论上是给supplier的，但Sports Car Club

，全国的东西都是在不多的几个supplier手里统一调度，比较容易搞优化。结果就是不
管跟产地距离远近，不管在什么店卖，价钱都差不多。国内现在是资本主义早期，全国
卖香蕉的supplier估计得大大小小有几十万个，每个都有自己进货运输渠道，结果就是
价钱千差万别，大城市高档超市里能卖到天价，路边小摊上能便宜的跟不要钱似的。

不要说设计错误这种事情了，就是最简单的
提供产品的某些特征跟广告上宣传的明显不符的话

Those jobs still won't go back to US. The entire supply chain for those
products are in asia, most of them in China. To move the jobs, it has to
first move all the upstream suppliers to some other country. And there are
no other country willing to spend so much, and can afford to spend so much
on building the infrastructure required to attract those upstream suppliers. |
